Why

Outcome. The peer watcher now delivers a dirty manifest that inotify never reported. Once a second, it re-stamps every live session's l1/dirty_events.json (mtime and length) and dispatches each one whose stamp changed. When the native watcher cannot start or cannot watch sessions/ (inotify instance or watch limits), it polls instead of exiting. This ends the peers_scale CI flake. Door: two-way. One git revert restores the old loop, and no on-disk format changes. Blast radius: run_watcher (1 upstream caller: start_foreground); handle_event and rescan_peers are private to run_watcher.

What happened. eight_session_burst_fans_out_to_every_inbox failed on ubuntu CI in about 5 of the last 10 runs since 2026-10-25, and never locally. The diagnostics added in this PR showed the failing shape on CI: every watcher still running, each having heard from no peer.

Confirmed cause:

  1. A session's first dirty write creates l1/, then writes the manifest inside it.
  2. notify's inotify backend adds a watch on a new directory only after it handles that directory's IN_CREATE, and never scans what the directory already holds.
  3. created_dir_session checks for the manifest when the create event arrives. A manifest that lands after that check but before the sub-watch exists raises no event at all.
  4. A lost own manifest leaves the watcher's dirty set empty, so no HARD overlap ever fires: the watcher runs and hears from nobody. A lost peer manifest drops only that peer.

Runner load widens the window between steps 2 and 3, which is why only CI hit it. Hypotheses ruled out first: inotify instance exhaustion (it makes every watcher exit, a different shape) and the notify 8.2.0 → 8.2.1 bump.

What changed

  • fix(peers): ManifestStamps keeps (mtime, len) per manifest. run_watcher sweeps sessions/ once a second and feeds each changed manifest through handle_event as a synthetic modify event; handle_event records the stamp of every manifest it handles, so a native event and the sweep do not both fire for one write. Each sweep rebuilds the map from disk, so removed sessions drop out.
  • fix(peers): one predicate, is_live_session_name, now gates the sweep, handle_event and rescan_peers: .-prefixed dirs and <sid>.stale-<sha> copies left by a base-SHA promotion are never dispatched as peers.
  • fix(peers): open_watcher falls back to PollWatcher (500 ms) when the native watcher fails to start (max_user_instances) or fails to watch (max_user_watches).
  • test(peers): the peer harness reports, per session, the watcher's exit status, the peers it heard from and its stderr when a fan-out assertion fails; watcher stderr moves out of the watched sessions/ tree. write_dirty_without_file_event renames a ready l1/ into place, which reproduces the lost-manifest case deterministically.
  • docs: the watcher module doc and the peers watch help no longer call the watcher inotify-driven.

How to verify

Regression test, cargo test -p egent-code-plexus --test peers_two_session_dirty_event test_peer_dirty_without_file_event_reaches_inbox:

Tree Result
before the fix (watcher.rs from 25ce5beb) red: running; heard from [] for both sessions
after the fix green, 5 of 5 runs

Unit tests (peer::watcher): 19 passed, including the poll fallback delivering a new manifest and three ManifestStamps::changed cases (stale and hidden dirs skipped, an unchanged manifest reported once, a removed session dropped). All 12 peers_* integration binaries pass (45 tests). cargo clippy -p egent-code-plexus --tests: 0 warnings.

Not tested: the watch() failure branch of open_watcher. inotify fails watch() on an existing dir only when the system-wide max_user_watches is exhausted, which a test cannot do without affecting the host; the poll branch itself is covered by the start-failure test.

Review: simplify Tier 2. deep-review (sonnet) raised 4, all fixed (stale-dir filter, watch() fallback, map pruning and per-sweep clone, doc drift). codex raised 7: the stale-dir filter and map pruning are fixed; duplicate delivery between the sweep and a native event is accepted, because render_payload collapses repeats of (peer, file, witness, kind); stamp-on-failure retry is not added, because no realistic dispatch_peer failure was found and a retry would re-log a broken peer every second; an (mtime, len) collision needs a coarse-mtime filesystem and an equal-length rewrite in the same tick with the event also lost; the poll fallback's full-tree scan applies only when inotify is unavailable.

The range contains a DEBUG (revert before merge) commit whose instrumentation a later commit removes; squash-merge keeps it out of main.

Summary by CodeRabbit

  • Bug Fixes
    • Peer watching now falls back to polling when native file watching cannot start or register, helping it continue across more environments.
    • Live session manifests are periodically rechecked, so peer updates can still be detected when filesystem notifications are missed.
    • Session discovery now excludes hidden and stale session directories, and stops tracking manifests that have been removed.

…when fan-out fails

peers_scale flakes on ubuntu CI only (FU-2026-10-27-3fcf598111ae) and its
assertion printed entry counts. Watchers now write stderr to
<session>/watcher.stderr, and the failure message lists per session
whether the watcher still runs, which peers it heard from, and its last
stderr lines.

Walkthrough

The peer watcher now falls back to polling when native watcher setup fails and checks live-session manifests for changes every second. Test updates cover manifests written without file events and add watcher diagnostics.

Changes: Peer watcher reconciliation

Layer / File(s) Summary
Watcher setup and manifest detection
crates/ecp-cli/src/peer/watcher.rs, crates/ecp-cli/src/commands/peers.rs
The watcher falls back to a recursive polling watcher if native watcher setup fails. It reconciles live-session manifest stamps every second and filters events and startup rescans to live session names. The Watch help text no longer describes the watcher as inotify-driven.
Watcher test coverage and diagnostics
crates/ecp-cli/tests/common/peer_harness.rs, crates/ecp-cli/tests/peers_scale.rs, crates/ecp-cli/tests/peers_two_session_dirty_event.rs
The test harness saves watcher stderr, adds watcher diagnostics, and can write a dirty manifest without a file event. Tests cover polling fallback, manifest reconciliation, and delivery when file events are absent.

recommended_watcher fails once the user's inotify instances run out
(fs.inotify.max_user_instances, 128 by default). run_watcher returned the
error, the watcher exited with `Too many open files (os error 24)`, and
the session never heard from its peers again. open_watcher now falls back
to a PollWatcher at 500 ms.

Repro: hold 104 inotify instances, run peers_scale: 4 of 8 watchers exit
with EMFILE before the fix; 3/3 green after.
A log inside sessions/<id>/ fed every watcher its peers' log writes as
events. Diagnostics print the first and last 25 lines.
…hem every second

Cause of the peers_scale flake (FU-2026-10-27-3fcf598111ae, ubuntu CI
only, since 2026-10-25): a session's first dirty write creates its `l1/`
directory. notify adds the watch on a new directory only after it
handles the create event, and never scans what the directory already
holds; created_dir_session checks for the manifest when the create event
arrives. When the manifest lands after that check but before the new
watch exists, no event ever names it. A lost own manifest leaves the
watcher's dirty set empty, so no peer is ever HARD and the inbox stays
empty with the watcher alive (CI diagnostics: agent-4 and agent-6
"running; heard from []"); a lost peer manifest drops that one peer.

The watcher now keeps the (mtime, len) of every manifest it handled and
compares them once per second; a manifest that changed without an event
goes through handle_event like one that had an event. The same net
catches an overflowed inotify queue. Stamps are taken before the startup
rescan, so a manifest written in between is delivered twice rather than
never.

Regression test: test_peer_dirty_without_file_event_reaches_inbox renames
a prepared l1/ into place, so the manifest never raises its own event.
Red before (erin and frank "running; heard from []"), green after, 5/5.
peers_scale 5/5 locally; every peers_* suite passes.
…atch() fails

- The stamp sweep read every dir under sessions/, so a `<sid>.stale-<sha>`
copy left by a base-SHA promotion reached dispatch as a phantom peer.
One predicate now gates the sweep, handle_event and rescan_peers.
- Each sweep rebuilds the stamp map from what is on disk, so removed
sessions drop out instead of accumulating.
- open_watcher now also covers watch(): max_user_watches exhaustion falls
back to polling instead of ending the watcher.
- Module doc and `peers watch` help no longer call the watcher inotify-driven.

- Around line 264-273: Update the session-entry loop in the sweep around `read`
so a `DirEntry` error aborts the sweep before `self.0` is replaced, preserving
previously stored stamps; retain the existing handling of valid entries.
- Around line 97-103: When handle_event fails in the stamps.changed
reconciliation loop, invalidate the cached stamp for that manifest before
logging the error so the next sweep retries reconciliation. Preserve the
existing success path.
- Around line 139-149: Update handle_event’s native dispatch flow to roll back
the recorded manifest stamp when dispatch_peer fails, before propagating the
error. Preserve the stamp on successful dispatch so a later reconciliation can
retry the manifest after a failed native event.
