Requested by George · project thread

This PR changes prompts only. It doesn't touch code or the daemon.

These changes come from a study of how the person oversees this project's threads. They codify only the habits any person running an outer lead would want. Personal preferences, such as merge velocity or how much goes into a release, stay in memory.

sonny/agents/superlead.md (opt-in profile)

  • Fit: the outer lead's own question is whether its leads' work fits together. When a lead plans, opens or finishes a change, the outer lead asks what the change touches outside its own project: interfaces, version numbers, names, files or settings several projects share, and work another lead has in flight. It looks at the source, not just the lead's report. If two leads' work would collide, or one depends on the other, it settles the order or the shape with both before either lands.
  • Moving: the outer lead notices when a lead's open work goes quiet or is blocked on someone else, and unblocks it before the person has to ask. It also holds goals that span projects, such as a release or a deadline: it tracks what's still open, sequences it, and says early what won't make it.
  • Rules travel: when the person gives one lead a rule, a correction, or praise for a way of working, the outer lead saves it to the person's memory so every lead reads it. It also tells the leads whose current work it changes.
  • Boundaries: one project's names, paths and findings stay out of another project's public work.

The text never uses the phrase "super lead".

sonny/agents/lead.md (two clauses)

  • A turn that ends waiting on something outside, such as a review or a check, leaves work the lead holds until it arrives. If it never comes, the lead finds out why. For example, Codex never reviews a PR with conflicts, so a thread can wait on it forever.
  • When the person draws a rule from one case, the lead saves the rule, not the case. This sentence is added to the memory paragraph from Sonny: memory overrides the role files' defaults, and saves what worked #410.

Not evaluated

The lead.md clauses ship without an A/B eval, as the person chose.

… outside waits

superlead.md: the outer lead's own question is whether its leads' work fits
together. It asks what a change touches outside its project (interfaces,
version numbers, names, shared files, other leads' work in flight), looks
at the source rather than the report, settles order or shape before
either lands, keeps work moving across projects, holds cross-project
goals such as a release, saves rules the person gives one lead to their
memory so every lead reads them, and keeps one project's names, paths and
findings out of another's public work.

lead.md: a turn that ends waiting on an outside review or check leaves
work the lead holds until it arrives; a rule the person draws from one
case is saved as the rule.

Drawn from how the person oversees this project's threads.
