The staging docs deploy hung off `push: tags: v*`, so the site could only ship when the library did: a typo fix or a new gallery example waited for the next version tag, and a slipped release took the docs with it. The same run then carried the production promotion, gated on the GitHub Release and the PyPI upload appearing. Staging now follows commits. A successful dev deploy promotes the images that run already built for the commit — same `sha-<short>` tag, no second build — and `workflow_dispatch` deploys any branch, tag, or commit on demand, building because nothing may have built that ref yet. Production promotion moves to its own workflow. It ships the tag staging currently runs, read out of the internal chart's values-stg.yaml (refusing to act if the frontend and backend tags disagree), or an explicit tag for rollback. Splitting it out means a production approval pending for up to 12 hours no longer sits in the staging concurrency group blocking staging deploys, and rollback no longer needs a rebuild or a re-cut release. Decoupling from releases means production docs can describe code that is not on PyPI yet, so that fact is surfaced rather than gated: the nearest reachable `v*` tag and its PyPI status are resolved before the approval gate and written to the run summary. An unreachable PyPI reports unknown rather than unpublished. Also drops the release gate's claim that the docs site deploys on CalVer tags, which no workflow has ever done.

The source_ref fallback produces a dead commit link in the production Helm PR.
When no commit resolves, source_ref becomes the image tag, for example sha-abc1234. Line 224 passes that value to _helm-docs-pr.yml, whose contract documents source_ref as "Source commit SHA from reflex-dev/xy" and renders it as https://github.com/${REPO}/commit/${SOURCE_REF}. For a sha- prefixed tag, that link resolves to nothing.
Pass the stripped candidate instead, so the link points at the short commit that the tag encodes.

Use anews/fragment orskip-changelog.- Spec drift in
spec/process/docs-deploy.md. It namesrelease.yml, claims separate concurrency groups while two prod writers exist, and omitsdeploy-docs-site.yml. Also update CLAUDE.md, production-readiness.md and contributing.md for whichever post-release design wins.
What I checked:
- actionlint is clean on both workflows. Every
run:block passesbash -n. - I traced the trigger and job conditions: a failed dev run skips staging, and a skipped
buildstill letshelm-pr-stgrun. - The docs site at the PR head builds and serves:
uv sync --frozenindocs/app,reflex run, then headless Chromium./docs/xy/returns 200 and renders 15 chart canvases. The only console errors are blocked external CDN requests in the sandbox.
The prod workflow's design looks sound once the items above are fixed: it resolves the tag before approval, refuses a split staging state, offers explicit-tag rollback, and reports the release context without blocking on it.

Required: this rewrite breaks the release pipeline's post-release dispatch on current main.
Since #498/#502, pyproject.toml sets post-release-workflow = "deploy-docs-stg.yml". publish.yml → reflex-release post-release dispatches this file once per published tag, with the inputs tag, package and version. The comment there says: "It must declare workflow_dispatch inputs named tag, package, version." This PR replaces those inputs with a single ref. After the merge, every release ends with a failed workflow_dispatch (unexpected inputs).
Also, #515 already added deploy-docs-site.yml: a dispatch-only docs deploy from any ref, through staging and prod approval, with no release needed. git merge-tree origin/main pr-495 shows conflicts in deploy-docs-stg.yml, CHANGELOG.md and scripts/check_release_version.py.
Requested change: merge main, then do one of these:
- Keep
deploy-docs-stg.ymlas the post-release target with itstag/package/versioncontract, and put the commit-driven staging path in a new file. Or extenddeploy-docs-site.ymlinstead. - Or change
post-release-workflowin[tool.reflex-release]and re-runreflex-release sync.
Either way, update pyproject.toml, CLAUDE.md § Releases, spec/process/production-readiness.md (the workflow table around L407–415 and §§ After a release) and spec/process/contributing.md:90. They all describe deploy-docs-stg.yml as "dispatched per published tag".

Required: the workflow_run trigger has no branch or event filter, so staging auto-promotes unmerged branches.
deploy-docs-dev.yml has a bare workflow_dispatch:. prepare uses github.sha, so a dispatch on any branch builds and pushes sha-<short> for that branch's head. That run ends success. This trigger then fires and takes RUN_SHA = workflow_run.head_sha, which is the branch commit. It sets NEEDS_BUILD=false and auto-merges the staging values PR. A preview of a feature branch on dev silently becomes staging. deploy-docs-prod.yml then promotes "whatever staging runs" by default.
This contradicts spec/process/docs-deploy.md. That spec says staging promotes "the pair for a main commit" and that dispatch with an explicit ref is "the one path that does build".
Requested change: add branches: [main] under workflow_run:. Also gate prepare on github.event.workflow_run.event == 'push' (or head_branch == 'main') next to the conclusion == 'success' check.

Required: the CodeQL check fails on this PR with 1 critical alert. The workflow_run trigger introduces it.
Annotation: .github/workflows/_build-docs-images.yml L60–69, "Checkout of untrusted code in a privileged context — Checkout of untrusted code from inputs.source_ref in a privileged workflow with later potential execution (event trigger: workflow_run)".
At runtime, build is skipped on the workflow_run path. The only protection is a job output (needs_build), and CodeQL cannot see it. The workflow also passes secrets: inherit to a build that checks out a ref from the triggering run. Reviewers must not wave this off, and the check stays red.
Requested change: keep the credentialed build out of any workflow that workflow_run can trigger. For example:
- Move the dispatch-and-build path to its own workflow (or to
deploy-docs-site.ymlon main). Keep this file promotion-only, with nobuildjob. - Or call staging promotion from
deploy-docs-dev.ymlas aworkflow_calljob afterhelm-pr-dev. That dropsworkflow_runcompletely.
Then confirm that CodeQL is green.

| ### Changed | ||
| - Docs-site deployment is driven by commits instead of release tags. Staging no | ||
| longer triggers on `push: tags: v*`; it promotes the images a successful dev | ||
| deploy already built for a `main` commit, or builds any branch/tag/commit on | ||
| demand via `workflow_dispatch`. A docs fix reaches staging on the merge that | ||
| makes it rather than on the next version tag. | ||
| - Production promotion moved out of the staging workflow into | ||
| `deploy-docs-prod.yml`, which ships the tag staging currently runs (read from | ||
| the internal chart's `values-stg.yaml`) or an explicit tag for rollback. The | ||
| two workflows hold separate concurrency groups, so a production approval | ||
| pending for up to 12 hours can no longer queue staging deploys behind it. | ||
| - Promotion no longer blocks on the GitHub Release and PyPI upload for a | ||
| version. The nearest reachable `v*` tag and its PyPI status are resolved | ||
| before the approval gate and written to the run summary instead — advisory | ||
| information for the approver, not a gate. New spec: | ||
| [`spec/process/docs-deploy.md`](spec/process/docs-deploy.md). |

Required: do not hand-edit CHANGELOG.md.
On main (#498), this file is generated by towncrier and is the release trigger. Its header says: "Do not add or edit a version heading by hand — write a news fragment under news/ instead". The ## [Unreleased] section no longer exists there, and this hunk conflicts.
Requested change: drop the CHANGELOG.md edit. This PR touches no python/, src/ or js/ files, so a fragment is optional. If you want a changelog entry, add one with make news NAME=495.<type>.md. Otherwise use the skip-changelog label.

| ## Separation of concerns | ||
|
|
||
| - **Staging never waits on production.** The workflows hold separate | ||
| concurrency groups (`deploy-xy-docs-stg`, `deploy-xy-docs-prod`), so a | ||
| production approval pending for up to 12 hours cannot queue staging deploys | ||
| behind it. When both halves lived in one workflow they shared a group and it | ||
| could. | ||
| - **Releases stay owned by `release.yml`.** No docs workflow creates tags or | ||
| GitHub Releases, and `scripts/check_release_version.py` gates release tags | ||
| only. Nothing in the docs ladder calls it. | ||
|

There was a problem hiding this comment.
Required (spec drift after the merge):
- "Releases stay owned by
release.yml": onmain, releases come frompublish.ymlandbuild_release_artifacts.yml, which reflex-release generates. Also,deploy-docs-stg.ymlis part of the release path, as thepost-release-workflow. - "Staging never waits on production … separate concurrency groups": on
main,deploy-docs-site.ymlwritesvalues-prod.yamlunder thedeploy-xy-docs-stggroup, with its own 12 h approval. The newdeploy-docs-prod.ymlwrites the same file underdeploy-xy-docs-prod. Two prod writers in different groups can race, and the staging queue can still sit behind a prod approval. Pick one prod writer, or put every prod write in one group. - The ladder table and
spec/README.mdmust listdeploy-docs-site.yml. Otherwise, remove that workflow in this PR. - Non-blocking:
pyproject.tomlL66–67 still says the dunamai pattern exists to keep "the docs-deploy CalVer tags (2026.WW.N…)" out. This PR fixes the same claim incheck_release_version.pyand its test, so update this comment too.

Small change: use (needs.build.result == 'success' || needs.build.result == 'skipped') here. Today a cancelled build passes this guard just like skipped. A build cancelled mid-push can then point staging at an incomplete tag. (cubic raised this too. I agree.)

What was wrong
deploy-docs-stg.ymltriggered onpush: tags: v*, so the docs site could only ship when the library shipped. A typo fix, a new gallery example, or a corrected benchmark table waited for the next version tag, and a slipped release took the docs with it. Three further things fell out of that design:verify-library-release).await-prod-approvalhastimeout-minutes: 720and sits inside the workflow-levelconcurrencygroup withcancel-in-progress: false, so any later staging deploy queued behind it for up to 12 hours. Rare at release cadence; unworkable at commit cadence.verify-library-releasecould never report its own failure. 30 attempts × 60s of sleeping exceeded the job'stimeout-minutes: 30, so the job was killed a beat before printing the explicit "refusing to promote" error.Separately,
scripts/check_release_version.pyand its test claimed the docs site deploys on CalVer2026.WW.Ntags. Nothing has ever done that — the workflow deployed onv*.What this does
Staging follows commits (
deploy-docs-stg.yml, rewritten). Two entry points, onesha-<short7>tag scheme shared with the dev deploy:workflow_runafter a successful dev deploy — staging promotes the images that run already built for the commit, skipping the build job entirely rather than producing a second copy of bytes that already exist;workflow_dispatchwith aref— any branch, tag, or commit on demand, which does build, since nothing may have built that ref yet. This is also how an unmerged branch gets previewed on staging.Production promotion moves to its own workflow (
deploy-docs-prod.yml, new). It promotes the tag staging currently runs, read out of the internal chart'svalues-stg.yaml— preserving the "prod gets exactly what a human looked at on staging" guarantee the old single-run chain got for free — and refuses to act if that file's frontend and backend tags disagree, since a split staging state has no single thing to promote. An explicitimage_taginput is the rollback path: any tag still in the registry ships without a rebuild or a re-cut release. Theproductionenvironment approval is unchanged. The separate concurrency group is what un-blocks staging.The release coupling becomes information, not a gate. Decoupling means production docs can describe code that is not on PyPI yet, so the consequence is surfaced where the decision is made:
resolvecomputes the nearest reachablev*tag, how far ahead of it the promoted commit is, and that version's PyPI status, and writes them to the run summary before the approval gate. An unreachable PyPI reports unknown rather than unpublished — a wrong claim there is worse than an honest one. Blocking on any of it would restore the coupling this PR removes.Verification
Workflow YAML parses; every
run:block passesbash -n; both resolve scripts were executed against stubbedgh/yqand a scratch git repo with real tags:../../etc,refs/heads/../x,-rf,a b, a 129-char ref, an empty ref, an unresolvable ref, and a malformed upstream SHA;make check-ci,ruff check,ruff format --check, andpytest tests/test_check_release_version.pyall pass. Thedocs-app-codespellpre-commit hook fails in this sandbox (docs/appvenv cannot be provisioned,codespellbinary missing) — it fails identically on a clean checkout and only matches^docs/, which this PR does not touch.Notes for review
