What this changes

This fixes two bugs from the first real Windows test (Windows 11 25H2, build 26200, NVIDIA): with the default GPU nothing was drawn, and when the NVIDIA GPU was used the wallpaper covered the desktop icons.

Icons. Windows 11 24H2 and later build the desktop differently. The icons (SHELLDLL_DefView) stay a child of Progman, which has no redirection surface, and Explorer's wallpaper layer is a WorkerW child of Progman below the icons. kirie only understood the classic layout, where there are two top-level WorkerWs. So it fell back to Progman, and its window ended up on top of the icons.

  • A new pure module, desktop_tree, reads Explorer's window tree and decides between three layouts: classic split, raised, and not split. If Explorer never splits, kirie draws in front of the icons, as before, and logs a warning. It has 18 tests that run on Linux.
  • 0x052C is now sent as 0xD, 0x1 (what Lively, Seelen and FeatherWall send), and only when the tree is missing what it makes. Explorer then gets up to 2 s to make it.
  • On a raised desktop, each screen's window sits inside a layered child of Progman with alpha 255, directly below the icons and above Explorer's layer. This follows Microsoft's guidance as Lively quotes it. The order is checked every screen poll and repaired only when Explorer changed it. KIRIE_NO_LAYERED_HOST=1 skips the layered window.
  • The classic Windows 10 path behaves as before, except that the search now only accepts a WorkerW holding the icons, and the redundant SetParent after CreateWindowExW is gone.
  • kirie.exe now embeds a manifest (MSVC link args) declaring Windows 8 to 11. Layered child windows need it.

GPU. kirie asked wgpu for LowPower, and wgpu 30 lists Vulkan before DX12 and sorts by device type. So an enabled integrated GPU won even when the monitor is on the graphics card. Also, --gpu (which haru sends) was parsed and then dropped on Windows.

  • The new default is the GPU driving the screen: the first DX12 adapter, which is DXGI adapter 0 and also follows Windows' per-app graphics setting.
  • For that GPU kirie tries Vulkan first, then DX12. Every other adapter is a fallback, and software is last. The logic is gpu::preference, with 8 tests.
  • --gpu and KIRIE_GPU now pick by vendor on Windows. WGPU_BACKEND and WGPU_DX12_PRESENTATION_SYSTEM are honored so a tester can try another backend without a new build.

Logging. kirie now logs:

  • the desktop tree and the layout it chose;
  • every adapter offered, whether it can present, and which one was picked and why;
  • a warning when a screen never gets its first frame.

Release workflow. Rebuilding an existing draft now moves its --target to the new commit. Before, Publish would have tagged the commit before the rebuild. This is the same fix haru got.

How it was tested

Not run on a real Windows desktop; nobody here has one. What was run:

  • cargo fmt --all --check, and cargo clippy --workspace --all-targets -D warnings on Linux.
  • cargo clippy -D warnings cross-compiled for x86_64-pc-windows-gnu, for kirie-platform and for kirie with web-webview2.
  • The kirie-platform unit tests on Linux, and the Windows test binary under Wine (42/42). These include three tests that create stand-in Progman, DefView and WorkerW windows. They check that the classic tree picks the worker behind the icons, that on a raised tree our window lands between the icons and the layer, and that on a desktop Explorer never split our window goes in front of the icons rather than hidden behind them. They also check that a layer Explorer puts on top gets sunk, and that a window over the icons gets lifted back. Wine also created the layered holder.
  • The new --gpu argument test.

Not verified:

  • whether a Vulkan or DX12 swapchain inside the layered holder is visible on a real 25H2 desktop;
  • the MSVC manifest link flags, until the release build runs;
  • the GPU pick on real hybrid hardware.

Checklist

  • cargo fmt --all and cargo clippy --workspace --all-targets -- -D warnings are clean
  • cargo test --workspace passes (ran kirie-platform and kirie; not the whole workspace)
  • Touched a render path? No renderer change; only where the window lives and which GPU draws

… screen's GPU

On Windows 11 24H2 and 25H2 the desktop is shaped differently: the icons stay
a child of Progman, which has no redirection surface, and Explorer's wallpaper
layer is another child of it, below the icons. kirie only knew the classic
layout, so it fell back to Progman and its window landed on top of the icons.

- Read Explorer's window tree once and decide the layout from it
(desktop_tree, tested on Linux): classic split, raised, or not split yet.
0x052C is sent as 0xD/0x1, and only when the tree lacks what it makes.
- On a raised desktop each wallpaper window sits inside a layered child of
Progman, placed directly below SHELLDLL_DefView and above Explorer's layer,
which is what Microsoft asks for there. The order is checked every poll and
repaired only when Explorer changed it. KIRIE_NO_LAYERED_HOST skips the
  layered window.
- Embed a manifest declaring Windows 8 to 11 in the MSVC build, which layered
  child windows need.
- Pick the GPU driving the screen (the first DXGI adapter) instead of the
integrated one, Vulkan first then DX12, and honor --gpu / KIRIE_GPU on
Windows, which was parsed and dropped. WGPU_BACKEND and
  WGPU_DX12_PRESENTATION_SYSTEM are honored for testing.
- Log the desktop tree, every adapter offered, and a screen that never gets
  its first frame.

A draft release has no tag until Publish, which tags the draft's target. The
update-in-place branch kept the old target, so re-running the release for a
version whose draft already existed attached new binaries to a draft that
would still tag the commit before them. haru's release.yml had the same bug
and the same fix.

📝 Walkthrough

Walkthrough

Windows wallpaper startup now discovers Explorer desktop layouts, places and maintains wallpaper windows under desktop icons, and supports optional GPU selection. The build embeds a Windows manifest. The release workflow targets the current commit when editing a draft release.

Changes

Windows Desktop and GPU Startup

Layer / File(s) Summary
GPU preference input and ordering
crates/kirie-platform/src/backend.rs, crates/kirie-platform/src/gpu.rs, crates/kirie/src/compat/args.rs, crates/kirie/src/compat/desktop_present.rs, docs/COMMANDS.md
The --gpu value is retained and passed through platform options. Windows adapter selection applies the requested preference, with tests for ordering and fallback behavior. Documentation describes Windows GPU selection and related environment variables.
Explorer desktop layout discovery
crates/kirie-platform/src/desktop_tree.rs, crates/kirie-platform/src/lib.rs, crates/kirie-platform/src/win32.rs
The desktop model selects a layout from Explorer window state. Win32 code snapshots desktop windows, requests a split when needed, and polls for layout changes.
Wallpaper window creation and startup wiring
crates/kirie-platform/src/win32.rs, crates/kirie-platform/src/windows.rs, crates/kirie/build.rs, crates/kirie/kirie.exe.manifest
Windows creates wallpaper windows for the selected layout, optionally using a layered holder, and orders them beneath Explorer icons. Startup connects layout discovery, window creation, and GPU initialization. The Windows manifest is embedded in MSVC builds.
Window recovery and frame acquisition
crates/kirie-platform/src/windows.rs
Recovery checks window liveness, rebuilds destroyed outputs, and reapplies icon ordering. Resizing and shutdown handle both wallpaper windows and holders. Surface acquisition failures update a skip counter and log at the specified threshold.

Draft Release Target

Merge Risk: 🔵 Low · up to ddaa2

Windows wallpaper placement and GPU selection change substantially. The remaining known issues are narrow: a misparsed --gpu argument, and possible misdetection of the desktop layout when another app's WorkerW window is present. The PR can merge with owner awareness or small follow-up fixes.

Security Architecture Review

Security architecture risk: 🔵 Low · up to ddaa2

The Windows changes affect how the application places wallpaper beneath desktop icons and chooses a GPU. The reviewed paths retain controls for window ordering and adapter compatibility, and no new security finding was established. Real Windows behavior and some failure states still need validation.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • inferred — The direct display impact is the interactive Windows desktop and its selected screens. The reviewed GPU path selects among adapters compatible with a wallpaper surface rather than granting access to an arbitrary device or remote service.

Trust Boundaries and Controls

  • inferred — The GPU choice reaches startup through local options or KIRIE_GPU; selection remains limited to enumerated, surface-compatible adapters. No new external identity or privilege transition was established on this path.

Resilience and Maintainability Implications

  • observed — Recovery treats the wallpaper window and optional holder as one placement unit, destroys both during a rebuild, and reapplies raised-layout ordering after recovery.

Hardening Proposals

  • proposed — For callers that can continue after startup failure, consider scoped ownership of windows created before GPU initialization so an error cannot leave their handles behind.
  • proposed — Validate delayed Explorer layout transitions and layered-holder behavior on supported Windows builds, including build targets that do not embed the manifest.

A new child of Progman is linked at the bottom of its siblings, which on an
unsplit desktop is behind the icon view, and the icon view paints the
wallpaper itself, so the fallback window never showed. Put it on top of
Progman's children instead, as kirie did before.
